Microsoft Copilot Consulting
Microsoft Copilot Consulting
Microsoft Copilot consulting from PS3G: Microsoft 365 Copilot readiness, data and permission hygiene, Copilot Studio agents and governance.
PS3G provides Microsoft Copilot consulting for organizations of every size that run Microsoft 365 and want Copilot to be useful and safe rather than switched on and hoped for. We assess whether your tenant is ready, clean up the data and permission problems that Copilot will otherwise expose, build Copilot Studio agents that work with your documents and business systems, roll Copilot out to the people who will get value from it, and put the governance in place that your compliance team will ask about. A founder-led company on Microsoft 365 Business, a growing firm with a SharePoint estate nobody has tidied, and a department inside a larger organization with strict information barriers all need the same four things, scoped differently.

Microsoft Copilot Consulting: what we build and for whom
Microsoft 365 Copilot works from what a user can already access across Outlook, Teams, SharePoint, OneDrive and connected systems. That is its strength and its risk. In a tenant where sharing links were handed out freely for years, Copilot will summarize a salary spreadsheet for anyone who was once given a link to the folder. In a tenant where the useful knowledge is locked in an on-premises file share, Copilot will have little to say. Our Microsoft 365 Copilot consulting starts from those two facts: fix what Copilot can see, then give it more to see.
The second half of the service is Copilot Studio consulting: building agents that go beyond general chat to answer from your specific documents, follow your processes and act in your systems, inside the Microsoft identity and governance model.
What the service covers
| Typical work | What it includes | Outcome |
|---|---|---|
| Copilot readiness assessment | Licensing and tenant review, SharePoint and OneDrive oversharing analysis, sensitivity labels and retention review, data location inventory, use-case workshops with each department | A written report with findings, a prioritized fix list and a rollout plan |
| Data and permission hygiene | Restricting oversharing, cleaning up broken inheritance, applying sensitivity labels, configuring restricted search and Purview policies, archiving stale content, migrating content Copilot should reach | A tenant where Copilot surfaces what a user may see and nothing else |
| Copilot Studio development | Agents grounded in your SharePoint, Dataverse and external systems through connectors and APIs; topics, actions and authentication; testing against a scenario set | Copilot agents for HR, IT, sales, finance or customer-facing tasks that answer and act within limits |
| Microsoft Copilot implementation and adoption | Pilot group selection, prompt and scenario libraries by role, training sessions, champions, usage measurement | Licenses that are used, with evidence of where the time is saved |
| Governance | AI acceptable-use policy, Copilot-specific controls in Purview, audit log review, agent lifecycle and approval process, inventory of agents and connectors | A documented, defensible Copilot estate |
| Extensions and integration | Declarative agents and plugins for Microsoft 365 Copilot, Graph connectors to line-of-business data, Azure OpenAI for custom scenarios | Copilot that knows about your systems, not just your files |
We work in software and configuration. We do not supply hardware, help desk services or device management.
How we work
- Assess. A fixed-scope Copilot readiness assessment: tenant configuration, oversharing report, label and retention status, licensing options, and workshops to find the use cases with the clearest payoff by role.
- Remediate. Fix the permission and data findings in priority order, starting with anything sensitive that is overshared. This step is often the largest and the one most organizations skip.
- Pilot. Microsoft 365 Copilot for a chosen group with role-specific scenarios, plus one or two Copilot Studio agents for a defined task, measured against a baseline.
- Build out. Further agents and Graph connectors, integration with line-of-business systems through our AI agents and chatbots and API teams, and extension of Copilot into Dynamics or custom applications where it earns its place.
- Govern and measure. Policies, audit review, agent approval workflow, usage and value reporting, and a quarterly review of what to expand or retire.
The team is a Microsoft 365 consultant who knows SharePoint, Purview and Entra ID, a Copilot Studio developer, an integration engineer where business systems are involved, and a tester from our testing center of excellence who builds the scenario set each agent is checked against. On stack: Copilot Studio, Power Platform and Graph connectors for most work; Azure OpenAI and custom code through our Microsoft technology services practice when a scenario outgrows low-code.

Where this fits with the rest of your systems
Copilot is only as useful as the data it can reach and only as safe as the permissions around that data. That makes this service as much about Microsoft 365 hygiene as about AI: SharePoint information architecture, sensitivity labels, retention, Entra ID groups and conditional access are the foundations. Where your knowledge lives outside Microsoft 365, in an ERP, a ticketing system, a CRM or a custom application, Graph connectors and Copilot Studio actions bring it in, built by our integration engineers.
Governance also connects to the rest of your AI estate. A Copilot Studio agent is an AI system like any other, and it belongs in the same inventory, risk assessment and acceptable-use policy that our AI governance practice sets up, so that Copilot, custom LLM applications and third-party AI tools are managed under one framework rather than three.
Examples by organization size
- A founder-led company on Microsoft 365 Business wants Copilot for a small team without a surprise. The readiness assessment finds a handful of overshared folders and a missing labeling scheme; we fix those, enable Copilot for the team with a scenario sheet for sales and operations, and build one Copilot Studio agent that answers from the company’s proposal and pricing documents for staff who may see them.
- A growing professional-services firm has a large SharePoint estate built up over a decade. We run the oversharing analysis, restrict and relabel in priority order, pilot Microsoft 365 Copilot with the client-facing teams, and build Copilot agents for engagement onboarding and policy questions, grounded in the firm’s document libraries and connected to its practice-management system.
- A department inside a larger organization must deploy Copilot within information barriers and audit requirements set by the central IT and compliance teams. We work inside those rules, configure restricted search and Purview controls for the department’s content, build an agent over its procedures with Entra ID group-based access, and deliver the governance evidence the central team needs to approve it.
Engagement models
- Fixed-scope project. A Copilot readiness assessment, a remediation phase, or a defined set of Copilot Studio agents, at a fixed-scope quote.
- Dedicated team or staff augmentation. A Microsoft 365 and Copilot Studio engineer, or a small team, working inside your IT group on a monthly basis.
- Managed services. We operate your Copilot estate under defined SLAs: agent maintenance, connector changes, permission monitoring, audit review and usage reporting.
- Advisory. A review of a Copilot rollout your own team is running, or a governance design for Copilot alongside other AI tools.
How we start: a first conversation, a short assessment, and a written proposal.
Why PS3G for Microsoft Copilot consulting
- More than ten years on the Microsoft stack, with Microsoft-certified and open-source-certified engineers who know SharePoint, Entra ID, Purview, Power Platform and Azure OpenAI as working tools rather than slide titles.
- We build and run our own HIPAA-compliant EHR and telehealth platform, DocVilla, so permission design, audit logging and AI governance under regulation are things we do for ourselves.
- A US headquarters in Wilmington, Delaware and a delivery center in India, which lets remediation and agent work continue around the clock when a rollout has a date.
- A testing center of excellence that builds the scenario sets Copilot agents are checked against before and after each change.

Frequently asked questions
What does a Copilot readiness assessment include?
A review of your Microsoft 365 tenant and licensing, an analysis of oversharing in SharePoint and OneDrive, the state of sensitivity labels and retention policies, where your important content actually lives, and workshops to identify use cases by role. You receive a written report with findings ranked by risk and value, a remediation list, and a rollout plan. It is scoped as a fixed project.
Is Microsoft 365 Copilot safe to turn on for everyone?
Only once permissions are right. Copilot respects existing access, so if a user can open a file, Copilot can summarize it for them. Most tenants have more sharing than anyone realizes. We recommend the oversharing analysis and remediation first, then a pilot group, then a staged rollout with monitoring, rather than enabling licenses tenant-wide on day one.
What can Copilot Studio agents do that Microsoft 365 Copilot cannot?
Copilot Studio lets you build agents for a specific job: answer from a chosen set of documents, follow a defined process, call your systems through connectors and APIs, and act within limits you set. Microsoft 365 Copilot is a general assistant across a user’s own content. Most organizations end up with both: general Copilot for individual productivity and a small number of purpose-built agents for shared tasks.
Do we need Azure OpenAI as well as Copilot?
Not for most Copilot Studio agents, which run on Microsoft’s managed models. Azure OpenAI becomes relevant when a scenario needs custom prompts, your own retrieval pipeline, a different model, or integration into an application outside Microsoft 365. We assess that case by case and build on Azure OpenAI through our Microsoft technology services practice when it is justified.
How do you measure whether Copilot is delivering value?
By agreeing the measures before the pilot: time on specific tasks, turnaround on defined processes, agent resolution rates, and license usage, each with a baseline. Microsoft’s usage reports show adoption; the task-level measures show value. We report both during the pilot and at the end, so the decision to expand is based on evidence rather than enthusiasm.
Can you work with our existing Microsoft partner or internal IT team?
Yes. Many engagements are scoped around the gaps an existing team has, such as the oversharing remediation, Copilot Studio development or governance design, while your team or partner handles licensing and support. We document everything and hand over cleanly, and we are happy to work under your IT group’s change process from the start.
